Group session 2, invented transcript (source s3). Bakeries case. Speakers by role only.
[00:00:20] Moderator: Welcome back. Last week we looked at the old frame, a retail bakery. Today we start from what it left open.
[00:00:55] Owner: Our three bakeries sell about the same as a year ago. Sales are flat.
[00:01:40] Baker: Flat, but the night shift keeps getting dearer.
[00:02:30] Moderator: Let us look back at session 1 before we go on. What did it leave without an answer?
[00:03:20] Owner: Looking back, session 1 left the plant without a payer. We agreed a shared plant makes sense, and nobody said who pays for it.
[00:04:10] Baker: Right. We drew the plant and stopped there.
[00:05:00] Moderator: Then take the position of the organiser of shared production. From there, who pays?
[00:05:45] Owner: From there the answer cannot be "the owner of three bakeries". It has to be the bakeries that use the plant.
[00:06:30] Logistics lead: I would like to hear what the mills think before we decide anything.
[00:07:15] Owner: I talked to two mill owners last week.
[00:08:10] Owner: Both said the same thing. The mills will not sign a supply contract before they see a volume. Two mill owners told me this in interviews.
[00:09:00] Moderator: So the next step is a volume.
[00:09:40] Owner: Yes. I want to collect a volume pledge from five bakeries.
[00:10:20] Baker: Why would a small bakery pledge anything?
[00:11:00] Owner: Think of the dairy farmers in our region.
[00:11:30] Owner: Maybe the plant could belong to the bakeries that use it, like a dairy cooperative. I am not sure it works for bread.
[00:12:15] Baker: A cooperative needs a shared asset owned by the producers. The plant would be that asset.
[00:13:00] Moderator: Noted. Let us come to money.
[00:13:40] Accountant: Members must pay in proportion to use, otherwise the big ones carry the small ones.
[00:14:20] Moderator: I propose to price dough per tonne, so the plant is paid by use. Each member pays per tonne of dough it takes.
[00:15:00] Accountant: That is simple enough to put on one page.
[00:15:30] Baker: And the dough must arrive before four in the morning.
[00:16:05] Logistics lead: Night logistics will be run by the plant, with its own vans.
[00:16:50] Owner: Fine, the plant runs the vans.
[00:17:40] Baker: And if we bake the dough and nobody orders it? Who takes the loss?
[00:18:20] Accountant: I have no answer to that today.
[00:19:00] Moderator: Write it down as it stands: the loss is not assigned.
[00:19:40] Owner: We can come back to it after the pledges.
[00:20:30] Moderator: Let us leave the plant for a moment. What about the equipment?
[00:21:15] Owner: The ovens and mixers cost more than the three of us have in the bank.
[00:22:05] Owner: Will the bank lease equipment to a cooperative that has no history?
[00:22:50] Accountant: A bank wants a track record or a guarantee.
[00:23:30] Baker: The pledges could serve as the guarantee.
[00:24:10] Moderator: That is a guess until we ask the bank.
[00:24:50] Owner: I will ask them once I have the pledges in hand.
[00:25:30] Logistics lead: Do we know how many bakeries in the region are independent?
[00:26:10] Owner: Around forty. I have not counted them.
[00:26:30] Owner: I think five of the forty would pledge a weekly volume if our dough costs less per tonne than their own. We should test that with a pledge form.
[00:27:20] Moderator: Who sees the form first?
[00:27:50] Owner: Twelve bakeries I know personally.
[00:28:30] Baker: Twelve is enough for a first try.
[00:29:10] Accountant: And we count the signed forms, not the promises at lunch.
[00:29:50] Moderator: Agreed, count signed forms.
[00:30:30] Logistics lead: One more thing. The chains are moving to central production.
[00:31:10] Owner: That is why the independent bakeries close. We have seen two shut this year.
[00:31:50] Moderator: Keep that for the big situation, we will not go into it today.
[00:32:30] Baker: Can the plant also sell to the chains?
[00:33:10] Moderator: Another time.
[00:33:50] Owner: Another time, yes.
[00:34:30] Accountant: Let me restate the payment rule so the minutes are exact. Members pay per tonne of dough taken.
[00:35:10] Moderator: Per tonne of dough taken, yes.
[00:35:50] Baker: And the vans are paid from the same price.
[00:36:30] Logistics lead: Not yet decided. The vans are inside the dough price for now.
[00:37:10] Owner: Then the price per tonne carries both.
[00:37:50] Moderator: Let us check the plan for the week. Pledge forms to twelve bakeries.
[00:38:30] Owner: Yes, and I ask the bank after the forms come back.
[00:39:10] Moderator: Thank you. We stop here.
[00:39:40] Owner: See you next week.
[00:40:10] Moderator: The notes go out tomorrow.
